The story of ego depletion is one of the most instructive in recent psychology — not because the original finding was right, but because what replaced it is more actionable than anything the resource depletion model could have offered.

The original finding and its replication problems

Baumeister, Bratslavsky, Muraven and Tice’s 1998 study gave participants either tempting cookies or radishes to eat, then set both groups an unsolvable puzzle. The radish group — who had exerted self-control resisting the cookies — quit significantly faster. The conclusion was that volitional self-control drew on a shared, limited resource: use it once, and subsequent self-control is impaired.

The finding became one of the most cited in social psychology and generated an entire industry of willpower advice. Then Hagger and colleagues ran a preregistered multi-site replication across 23 laboratories in 2016 and failed to find the effect. The glucose model — the specific claim that blood glucose was the depleted resource — was comprehensively disconfirmed by meta-analysis. Baumeister’s own 2024 review in Current Opinion in Behavioral Sciences acknowledged the contested status of the original claim.

What survived the replication crisis is more nuanced than what the original study proposed: decision quality degrades with decision volume, the subjective experience of mental fatigue is real, and — critically — beliefs about willpower predict performance. Job, Dweck and Walton found that ego depletion effects appeared only in participants who believed willpower was a limited resource. Participants who believed it was non-depleting showed no performance decrements after demanding self-control tasks and even showed improvements. The effect, where it exists, may be partly a self-fulfilling belief rather than a neurological fact.

The better model: mental fatigue as an opportunity cost signal

Inzlicht, Schmeichel and Macrae’s 2014 opportunity cost model replaced the depleted-resource account with something more empirically defensible. Mental fatigue — the experience of diminishing willingness to sustain effort — is not a literal resource running out. It is a motivational signal reflecting the rising opportunity cost of continued engagement: the longer you stay on a task, the more the value of alternatives accumulates relative to the value of continued effort. Fatigue and boredom are the phenomenological output of this opportunity cost calculation.

The practical implication of this model is direct. The same person who feels completely depleted on a tedious administrative task can be immediately energised when offered something genuinely interesting — the resource model has no adequate explanation for this, while the motivational account predicts it exactly. Willpower is not a muscle that runs out. It is a motivational prioritisation system that continuously weighs competing demands. This means that the question is not how to build a bigger willpower muscle but how to arrange circumstances so that the opportunity cost calculation reliably favours the behaviour you want.

The Wood finding: highly self-controlled people use less willpower, not more

Wendy Wood, Jennifer Quinn and David Neal’s experience sampling research established that approximately 43 to 45% of daily behaviours are performed in the same location repeatedly and with little conscious deliberation — they are habits, not decisions. Wood’s subsequent research programme produced the finding that directly dismantles the popular conception of discipline. People who report the highest levels of self-control do not report exerting more willpower. They report experiencing fewer temptations and less internal conflict. Their self-regulation is not achieved through superior volitional effort — it is achieved through environment design that makes desired behaviours easy and undesired behaviours difficult, reducing the frequency with which willpower is ever required.

This is the article’s central empirical claim in its most direct form. The entrepreneur who is always on time, always exercises, always responds to email promptly, and always maintains strategic focus is not grinding through those behaviours on sheer determination. They have designed their physical environment, schedule, and social commitments so that the automatic, context-triggered response aligns with their goals without requiring a conscious decision at each occurrence.

The choice architecture evidence: environment outperforms willpower at scale

Mertens, Herberz, Hahnel and Brosch’s 2022 meta-analysis in PNAS synthesised 212 effect sizes from nudge interventions across health, financial, and environmental behaviour domains. The overall effect of choice architecture on behaviour was positive and statistically robust (d = 0.43). Default effects — simply changing what people receive unless they actively opt out — were among the strongest effects documented. The Save More Tomorrow programme increased average saving rates from 3.5% to 13.6% without requiring any volitional effort from participants. The environmental intervention produced a behaviour change that years of financial literacy education and willpower-based saving advice had failed to achieve.

Implementation intentions: outsourcing the decision to the environment

Gollwitzer and Sheeran’s 2006 meta-analysis of 94 studies established that forming specific if-then plans produced an average effect size of d = 0.65 on goal attainment. Implementation intentions work by outsourcing the initiation decision to the situation: when the triggering context occurs, the behaviour fires automatically without requiring a willpower expenditure at the moment of decision. The decision has been made in advance, in a reflective state, and the environment subsequently executes it. This is environment design at the behavioural level — structuring the conditions under which a response fires rather than relying on in-the-moment volitional effort to produce it.

What this means for how entrepreneurs structure their working lives

The practical architecture that follows from this research is specific. High-value cognitive work belongs at the time of day when opportunity cost is lowest and competing alternatives are least appealing — typically morning, before the accumulated decisions of the day have raised the subjective value of distraction. Devices that interrupt deep work should be physically removed rather than resisted. Social commitments that require specific behaviours should be made in advance rather than managed in real time through willpower. Habits should be designed to fire in stable, consistent contexts rather than left to conscious intention. The environment should be structured to make the right choice the easy choice — not because this compensates for weak willpower, but because even the strongest willpower is an unreliable primary strategy for behaviour that needs to be consistent.
