Meetings feel productive because they involve visible activity: people are present, speaking, agreeing, deciding. The psychological mechanisms operating in that room are frequently working against the stated purpose — suppressing honest information, biasing toward the first view stated, and degrading decision quality through the accumulated fatigue of the meeting schedule itself.

Why people manage impressions instead of sharing information

Dickerson and Kemeny’s (2004) social evaluation threat research established that the presence of evaluating others activates a specific threat response that narrows information processing and increases self-protective behaviour. The typical meeting is a concentrated version of this threat environment: the most senior people are present, performance is visible in real time, and the reputational consequences of appearing wrong, uncertain, or contrary are immediately experienced.

Leary and Kowalski’s (1990) impression management research predicts the behavioural output of this environment: people share information that makes them look good, withhold information that reveals uncertainty or error, and support positions that are already dominant rather than risk the social cost of appearing contrary. This is the opposite of what effective meetings require — which is honest reporting of what is not working, genuine expression of uncertainty where it exists, and willingness to challenge dominant positions when the evidence warrants.

How the first statement dominates the outcome

Tversky and Kahneman’s (1974) anchoring research predicts the specific decision-quality failure mode of most meetings. The first statement made — typically by the most senior or most confident person — becomes the reference point around which all subsequent contributions are organised. Later speakers adjust insufficiently from this anchor, producing a consensus biased toward the initial position rather than toward the best available collective judgment.

Lorenz et al.’s (2011) social influence research confirmed the mechanism experimentally: when people can see others’ views before forming their own, diversity of judgment collapses. The Paulus et al. brainwriting research provides the most directly evidence-based alternative to brainstorming meetings. Individual written idea generation before group discussion produces more and higher-quality ideas than equivalent face-to-face discussion, through the elimination of production blocking and evaluation apprehension. The written-first structure is not merely a preference — it is the structural condition that recovers the collective intelligence that the discussion-first format destroys.

The leader speaking last is the single most accessible implementation of the anchoring correction. When the most senior person explicitly defers their position until after all others have contributed, the anchor is removed and the group’s actual diversity of judgment becomes available as an input to the decision rather than as a deviation from the established reference point.

Meeting size management directly addresses the social evaluation and production blocking mechanisms. Research on group deliberation quality consistently documents that quality declines with group size — larger meetings increase the social evaluation stakes, amplify the anchoring effect of high-status voices, and increase the production blocking that suppresses minority views. Limiting meeting attendance to those whose judgment is actually required is not logistical efficiency; it is a psychological safety intervention.

Timing management addresses the decision fatigue mechanism with minimal structural overhead: high-stakes consequential decisions are most reliably made in morning meetings, before the cognitive resource depletion of the day has accumulated. This is not a subtle preference — it is a predictable performance difference that meeting schedules can deliberately exploit.
