The Nagoski stress cycle: what accumulation actually means biologically

Emily and Amelia Nagoski’s (2019) stress cycle research established the foundational mechanism with unusual precision. Stress is a biological process — not a psychological experience that happens to have some physical correlates, but a complete physiological activation sequence with a beginning, a middle, and an end. The beginning is the activation of the stress response: cortisol release, adrenaline production, cardiovascular activation, muscle tension. The middle is the experience of the stressor. The end is the physiological resolution of the activation — the completion of the cycle.

The completion requires specific physiological actions. Aerobic exercise is the most directly effective because it activates and then completes the mobilisation response that the stress biology initiated. Physical expression — crying, laughing, shaking — completes the cycle through the body’s own discharge mechanisms. Genuine social connection activates the parasympathetic response that signals safety. Without one of these completions, the physiological activation from the stress episode does not resolve; it remains active in the body.

The cognitive resolution of a stressor — understanding what happened, deciding what to do next, dealing with the situation intellectually — does not complete the physiological cycle. The difficult investor conversation can be processed cognitively, the decision can be made, the next steps can be planned — and the cortisol from the conversation, the muscle tension from the sustained alertness, the adrenaline from the heightened vigilance can all remain physiologically active because the cognitive resolution addressed the situation but not the activation the situation produced.

This is the precise mechanism of accumulation. Each unresolved stress episode leaves its physiological residue active. The next episode adds to it. The next adds to that. The Friday afternoon eruption that produces a reaction disproportionate to its trigger is the expression of a week of unresolved physiological activation through a trigger small enough that the accumulated residue has nowhere else to go. The Friday trigger is real — the reaction is genuine — but it is doing work that the whole week’s accumulation produced.

The HPA sensitisation mechanism: how accumulated load raises baseline activation

McEwen’s (1998) allostatic load research established the longer-term mechanism that compounds the Nagoski cycle accumulation. Repeated HPA axis activation without adequate recovery does not produce a simple return to baseline between episodes. It produces a progressively elevated baseline — the allostatic load — that represents the accumulated cost of sustained activation.

The sensitisation consequence is that the threshold for further activation lowers as the allostatic load increases. The entrepreneur who could absorb significant adversity without visible dysregulation early in the company’s development is not the same physiologically as the same entrepreneur six months into sustained high-demand operation. The baseline has shifted. The threshold has lowered. Equivalent adversity produces larger responses — not because the entrepreneur has become less capable but because the accumulated load has changed the starting point from which each new episode is met.

The Kudielka et al. (2006) cortisol awakening response research provides the most directly measurable indicator of this shift: the cortisol spike that occurs in the first 30-45 minutes after waking is a sensitive marker of HPA axis function. A robust awakening response indicates healthy HPA calibration; a blunted or absent response indicates the down-regulation that chronic overactivation produces. The entrepreneur who wakes feeling already depleted before the day has made any demands is experiencing the blunted awakening response that accumulated load produces.

The Porges baseline shift: the autonomic nervous system is not a clean slate between stressors

Porges’s (2011) polyvagal theory establishes the autonomic mechanism through which accumulated stress expresses in behavioural and relational responses. The autonomic nervous system operates across three states: ventral vagal (the social engagement system — calm, connected, capable of nuanced communication), sympathetic (mobilisation — fight or flight, high arousal, reduced social engagement), and dorsal vagal (shutdown — freeze, disconnection, the most primitive stress response).

These states are not equally accessible at all times. The baseline state that the system inhabits is the result of the cumulative activation history — how much stress has been held unresolved, how much recovery has occurred, how much genuine social engagement has been available. Accumulated unresolved stress progressively shifts the accessible state from ventral vagal toward sympathetic or dorsal vagal.

The practical consequence is that the entrepreneur operating from an accumulated-stress baseline meets incoming situations — team conversations, investor calls, difficult decisions — from a state that is already mobilised or already partially shut down. The team member who presents an unexpected problem receives not a ventral vagal response (curious, engaged, socially connected) but a sympathetic response (defensive, reactive, narrowed). The entrepreneur experiences the response as proportionate to the team member’s problem; the team member experiences it as disproportionate to the problem they presented. Both observations are accurate; neither is the complete picture.

The suppression-accumulation link

Gross’s (1998) suppression research establishes the primary mechanism through which the entrepreneurial professional context generates accumulation. Emotional suppression — the management of emotional expression required by investor relationships, team leadership, and public performance of confidence — prevents the physiological discharge that would complete the stress cycle. The emotions are contained; the physiological activation that accompanies them is not resolved by the containment.

This means that the professionalism that the entrepreneurial context requires is itself an accumulation mechanism. Not because professionalism is wrong but because the physiological cost of sustained professional composure — the sustained activation that is being managed — requires active completion practices to resolve. The entrepreneur who maintains professional composure throughout a demanding week without deliberate stress cycle completion is accumulating the load that will express through the first interaction where the composure requirement is lower.

Sleep provides one primary completion mechanism — the REM emotional memory processing that Walker’s (2017) research documented as the mechanism through which the emotional charge of difficult experiences is processed overnight. When the accumulation elevates cortisol sufficiently to disrupt sleep architecture — producing the early morning waking that is one of the most reliable subjective indicators of accumulated load — the primary natural completion mechanism is itself being compromised by the accumulation it should be resolving.
